The challenge of expanding our client’s Point of Sale (POS) systems across the Americas and the Asia-Pacific (APAC) region was not merely a logistical endeavour; it was an opportunity to redefine industry standards and cement its position as a leader in luxury retail.
When our client set its sights on expanding its Point of Sale (POS) systems across the Americas and the Asia-Pacific (APAC) region, it faced a formidable array of challenges. The company aimed to deploy CEGID Y2 POS software in 46 stores spanning Mexico, Canada, and the USA, as well as in 89 stores across 13 countries in the APAC region. However, the task was far from straightforward. Our client grappled with the need to ensure a smooth transition to the new POS system, navigate the intricacies of diverse business cultures, and coordinate a large-scale operation involving multiple stakeholders across different continents.
The solution
Faced with these challenges, our client devised a comprehensive strategy to tackle each obstacle head-on. They implemented a change management strategy focused on training, support, and long-term adoption to ensure seamless integration of the new POS system into the existing business culture. A dedicated PMO was established to oversee the project’s execution and ensure alignment with organisational objectives. Additionally, our client rolled out their innovative app, based on Salesforce’s Customer Connect platform, in Mexico, Canada, and the USA.
The outcome
Thanks to our strategic approach and unwavering commitment to excellence, the global roll-out of the POS system was a resounding success. The company successfully deployed the CEGID Y2 POS in all targeted stores across North Ameri- ca and the APAC region, totalling 135 stores in 16 countries. By leveraging inno- vative technologies and fostering a culture of collaboration and continuous improvement, our client not only met but exceeded its goals, setting a new standard for excellence in luxury retail.

Despite the complexity of the task at hand, our client achieved remarkable success through meticulous planning and execution. They created a network of champions and ambassadors within the organisation who played a pivotal role in driving the successful implementation of the new POS system. Customised training modules were developed to facilitate effective onboarding in a controlled environment, while a hypercare support phase was instituted to address any issues that arose during the transition period. An industrialised onboarding program for trainers streamlined the process and ensured consistent quality across all regions.Moreover, we coordinated multiple User Acceptance Testing (UAT) waves, maintaining high standards of quality throughout the project.
